This game is a lot of fun, but I really missed the option to play with just two.
So I had a go at creating a simple 2 player variant
Going,going gone
1)We don't find two-player auctions that much fun, so we skipped the auction, but I guess you can keep it if you wish.
Instead we alternated player order each round. The starting player rolled the die and drew that many cards taking half of them (rounded up) into their hand and giving the rest to their opponent.
Dan,Dan, the Dummy Player
I apologise beforehand, because I know that some people hate dummy players, but here is how Dan works.
At the beginning of the game deal Dan five cards, group them and place them on the table, award Dan the corresponding company seals.
After each auction phase, Dan adds two cards to those in front of him, he ignores rules about only being able to play cards if he has a majority.
If Dan has any company seals he collects the the trade good hex of the one that is nearest to his playing piece. Then Dan puts one of his crates in the appropriate warehouse.
Remember that when Dan adds cards, you also need to move the company cubes and the cannon.

Does it work?
Perhaps a Goa-type auction would be best for the 2-player auction phase. The auctioneer bids, the other player gets one bid only, and the auctioneer has the final bid. That would emphasise the valuation aspects.
