Next game, I'm thinking of trying the following, just wanted to see if I'm overlooking any potential problems:
Each player chooses (or is randomly dealt, we usually randomize) a "role" rather than a particular hero. Then, they choose which of the two heroes that fill that role they want to play, after consulting with their teammates.
The 4 pairings/roles are:
1. Barbarian/Paladin 2. Thief/Witch Hunter 3. Elf/Ice Princess 4. Wizard/Sorceress
If I had to guess, I'd guess that my group would select Paladin, Witch Hunter, Elf, and Wizard (at least if they were trying to win, rather than playing with shiny new toys). But that's just a guess, I could be wrong.

I know I read somewhere (either in the rules, FAQ or online) that the designers give the exact same idea. Swap out like for like,
I have not tried it yet, because I am still having fun exploring the "new" heroes. I will soon be doing some swapping myself though just to mix it up.
What is interesting is how the different abilities of the heroes work together in suprising ways. The Ice Princess freezing one of the colours that the Witch Hunter needs near the end of a room is a cool one.

when I played this with my son, we just picked 4 random heroes from the 8.
