I'm sure it's widely variable, but how realistic is the 180-480 minute plat time on the BGG listing? If a 5p game could genuinely be played in 4-5 hours, I'm a lot more interested than if it's probably more like double that (or more).

It would seem like you could spend 180 minutes in setup / take down

While you play you gain or lose HONOR POINT (VPs), other HP are calculated after the game... so you could play only 2 hours and still have a winner; obviously more technologies purchases, more are the combo with the various components of the game and more the possibility of complex strategies ... a beautiful 5-player game is at least 4 hours.

Most of the game turn phases are played simultaneously by all players, so do not affect the total duration of a game.

A beautiful 9-player game is at least 6-7 hours.

The setup is very easy, each player must place the initial miniatures in 7 territories of his Kingdom ... maximum 10 minutes and you start playing.

By the way, is it possible to pay "bad actions" with HP? Let's say "politic assassination", "spying", "hiring barbarian mercenaries", etc. ?

No, not possible, but there are some cards in the Empire deck that allow you to do these things.

No, not possible, but there are some cards in the Empire deck that allow you to do these things.
