Just played this for the first time last night, unfortunately with only 3 players.
How "instant" is the instant victory? In other words, do you have to finish a particular phase with X cities/strongholds, or could someone win after resolving a single march order and controlling X number of cities/strongholds?

Instant is instant. The phase/turn is not completed. The moment the battle is won, you win. Timing is very imporant to win that way.
