How is it? Is it possible to play with only 1 characters each or would we need to control more than 1 each?

You need to play at least 2 characters each , according to the rules.

We've only played it with 2 players, we use 2 characters each, works well, and means its less likely one of us is out very early, one of our favourite co-op games atm

we have played 3 with 3 actions each....

You ought to try 2 players with four actions each....might work

That sounds odd - how did it play?

The rules state that you play with between 4 and 6 characters regardless of the number of players. So three players should play two characters each and two players should play two or three characters each.
