When a unit is out of coherency due to casualties, at what time does that unit have to reform? During it's next activation? For example, a unit of storm golems is shot up and 3 models are removed closest to the leader. Given this leaves the unit out of coherency as the remainder of the models are more than 2.5cm apart. If the unit is then hit by a flamer or mortar, it would benefit from being spread out if it didn't have to reform until it's next activation phase. Thanks.

You wouldn't move them into coherency during other units activations. So, you would have to leave them as is until their next turn when they would have to reform assuming they were still in the game.
