I was thinking of some people's complaints that the Lord cards are too simple or powerful or luck driven, and I think a possible solution would be for each player to create their own value for each quest before the game starts. In other words, create their own Lord card.

You could divide up your 8 points in any way you want among the various quest types. You could spread the points around so no one could block you, or take the risk of putting all 8 points in one category.

Obviously this would only work with experienced players, but it could add a challenging sub game for repeated play by advanced players. And it could make the end game scoring much more unpredictable. If 8 points in one category would have too much influence on the outcome of the game, you could put a cap of 5 points for each quest type.

Cool idea! You could just give everyone a scrap of paper and have them write their name on one side, and stuff like "Arcana: +2", "Warfare: +3" on it, and put them all in the box until the end.

What about also letting people assign points to non-quest things other than buildings?
1: +1 point per warrior left over
4: Gain 1 VP per gold instead of the normal 1/2 VP/gold
4: +20 points if you completed at least one quest of each type (like Citadels "rainbow" bonus)

Where the numbers in bold are your "Lord" points of which everyone would get 8.

Any lord that would score on accumulating a certain type of ressource would be game breaking (not in the sense of too good, but in the sense that it basically makes an important part of the gameplay redundant or moot). The incentive for those lords would be to just sit on whichever buildings are giving them resources that give bonus points and never spend any of these resources.

The VPs for adventurers and gold are a consolation prize for not being able to complete a quest in time, they should never be an important scoring opportunity for a player.

The idea from the OP makes sense though, but the large number of variations would be hell to playtest to ensure they work. For instance, do you want to have lords that get bonus for buildings and a type of quest? Because the rewards there are not exactly on the same scale.

Agreed! So where is my quick fix based on the fact that Larissa has 6 points work with where all other Lords have 8. Basically 6 points for owned buildings equals 8 points for completed quests. Please play test and help improve upon this idea.

I recommend that players using this variant split 8 points anyway they choose on completed quests. If they choose to use owned buildings (or split between completed quests AND buildings they own) then they only have 6 points to work with.

This would be a perfect scenario to use with a draft. For example, you create a Commerce +1, Commerce +2... Commerce +5, Building +1, etc... Each card would cost points to use, and you would have to draft to your maximum. Pick one card, pass around. This would also assure that people are going for various types of quests, and have different cost benefit for doing so. You could also introduce other types of cards, such as 1pt per warrior/rogue pair, 2pts for each set of colors, etc...
